Digital Probation Assessment Workflow Using Zoho People

This document presents a comprehensive case study of the implemented solution for the Human Resource and Administration vertical of the National Skill Development Corporation. It detailsthe gapsidentified in the previous system, the challenges encountered, the solutions implemented, and the measurable impact on business operations and growth.


Problem Statement 

Prior to the deployment of Zoho People, the client's Probation Assessment Process suffered from major inefficiencies due to its manual, fragmented nature: 

Inconsistent Evaluation Methods: Different HR representatives and departments used varied formats for assessing probationers, leading to subjectivity and misalignment in decisions. 

Delayed Feedback & Action: Absence of structured reminder systems caused missed deadlines for assessments and probation decisions. 

Lack of Centralized Documentation: Assessments were scattered across emails, Excel sheets, and physical documents, creating audit and compliance risks. 

Absence of Workflow Automation: No streamlined flow from manager evaluation to HRBP intervention. Communication lags between decision-makers delayed employee outcomes. 

No Actionable Insights: Without a system to monitor progress, HR leadership lacked visibility on assessment status, trends, or patterns—hampering strategic planning and timely decisions. 

Implemented Solutions 

To address these challenges, we configured a centralized, workflow-driven probation assessment process using Zoho People’s capabilities. The solution consisted of the following key components: 

1. Custom Probation Assessment Form Design 

A custom form was created within Zoho People to capture detailed probation performance data: • Categories: Technical Skills, Behavioral Attributes, Team Collaboration, and Goal Adherence. • Input Type: “Notes” fields for qualitative feedback. 

• Rating Mechanism: 5-point Likert scale for each category, standardizing evaluation metrics. • Visibility Control: Sectional access restricted to respective stakeholders (Manager/Division Head/HRBP). 

2. Structured Multi-Level Approval Workflow 

A tiered approval flow was implemented to ensure transparency and managerial accountability: Initiation: The form is filled out by the reporting manager. 

First-Level Approval: Directed to the Division Head. 

Final Approval: Routed to the HR Business Partner (HRBP) for final review. 

Condition-Based Branching: Depending on the feedback, one of the following routes is triggered: ◦ Confirmation 

◦ Extension of Probation 

◦ Rejection of Employment 

3. Automated Communication & Reminder Workflows 

To ensure timely actions: 

Auto-reminders configured to trigger 20 days before the end of the probation period, notifying the reporting manager to initiate the assessment.

If no action is taken, escalations are routed to higher management after defined intervals. Notifications sent via email and Zoho People internal communication module. 

4. Probation Letter Automation 

Upon final decision and approval: 

Dynamic probation letters are auto-generated based on predefined templates 

(Confirmation/Extension/Rejection). 

• Letters are shared digitally with employees through secure Zoho People communication or email module.

5. Admin and HR Analytics Panel 

We set up real-time dashboards for HR to track: 

• Status of pending assessments. 

• Probation decision trends. 

• Turnaround time for each workflow stage. 

• Department-wise compliance and effectiveness reports.
